How it works
octocode-benchmark
When your agent uses it
Use when planning, running, grading, or reporting the by-hand Octocode research benchmark — pairwise matchups (Octocode anchor vs one baseline: gh+RTK, gh+Headroom, or plain gh) over markdown questions, with a fresh isolated runner agent per (question, arm, pass), one blind judge per question grading two answers X/Y in randomized order, and an orchestrator that summarizes accuracy/quality/workflow/characters. Results measured in total characters through the model (model-in delivered + model-out commands/args + final answer).

Token counts are estimates. Scripts run separately; they are not counted as reference context.
The playbook
- Flow (4 phases)
- How it is MEASURED (characters, never self-reported)
- How it is SCORED (blind judge, correctness-first)
- Quickstart (copy-paste, one matchup, one pass)
- Hard gates (skip one and the run is worthless)
- Routes — load only what the step needs
- Scripts + tooling
- Stop when
- Add a question

# Octocode benchmark
Plain-markdown, run-by-hand CLI research comparison. Octocode is the **anchor**; each baseline
is a **separate pairwise matchup** (`octocode` vs `rtk` | `headroom` | `gh`). Per question,
per pass: two isolated runners answer, one blind judge grades them **X / Y** (randomized per
question). Run ≥3 passes; the rollup shows every matchup together. No harness, no JSON.
Paths below are relative to the package root `packages/octocode-benchmark/`. Shared tooling
lives in `compare/bin/`; questions in `compare/github-questions/`; reports in `results/`.
## Flow (4 phases)
0. **Preflight** — verify + pin every arm; a failure invalidates the run.
1. **Answer** — 2 isolated runners (anchor + baseline) per question/pass, leanest-legal path, each appends a `## Q<n>` section to `answers/<arm>-p<pass>.md`.View the complete source on GitHuboctocode-brainstorming
When your agent uses it
Use when an idea needs disciplined exploration before building: generate options, test whether it is worth building, map adjacent solutions, challenge assumptions, narrow scope, or choose Build RFC / Prototype / Narrow / Park — even if nobody said brainstorm. Already decided to implement a specific plan → skip.

# Octocode Brainstorming
Evidence-grounded idea exploration.
Flow: `FRAME → DIVERGE → RESEARCH → CROSS-POLLINATE → STRESS-TEST → SYNTHESIZE → DECIDE`.
## Modes and lobby rules
- Generate: create 6–10 angles, then validate the best 2–3. Validate: produce 2–4 reframings, then investigate deeply. Map: expand adjacent terms and landscape existing solutions.
- Capture framing before judging. When direction, audience, or research surface is unclear, ask the user to choose before deep research.
- Declare a Surface Plan: mark local, top resources/web, and repository/package/code evidence active or skipped with a reason.
- Treat snippets and summaries as leads; cite exact sources or mark claims weak. Track `claim → source → confidence → next query`.
- Cross-pollinate across each active surface and run Critical Architect, Visionary Entrepreneur, and Product lenses before verdict.
- Recall potentially useful context first and validate it; capture only durable lessons that survive rebuttal.
## Hard gate
Stop, recommend one option, and wait when the idea spans three unrelated spaces, active evidence stays thin after synonym retries, evidence materially conflicts, or delegation would exceed five workers.View the complete source on GitHuboctocode-chrome-devtools
When your agent uses it
Use when a live page needs Chrome DevTools/CDP evidence: network failures, console errors, performance, DOM/CSS actionability, screenshots/PDF, cookies/storage, click/fill/search, HAR, or auth-gated pages. Phrases like debug in Chrome, live page health, CDP snapshot, cookie bridge. Not for static crawl or bulk extract (use octocode-scraping).

When your agent uses it
Use when docs are missing, wrong, stale, or badly written, or need a copyedit against the Google style guide: README, API reference, runbook, CONTRIBUTING, changelog, onboarding, AGENTS.md/CLAUDE.md, ADR, migration guide, Diátaxis or whole-codebase restructure, docstrings, alt text, prose linting. Not for code, commits, or marketing copy. Code investigation → octocode-research; SKILL.md folders → octocode-skills.

# Octocode Documentation
Evidence-backed docs for humans and agents, written to the Google developer documentation style guide. Classify first. Gate writes. Prefer durable cross-refs over code dumps.
## Flow
`UNDERSTAND → RESEARCH → CLASSIFY → OUTLINE GATE → WRITE → STYLE → VERIFY`
UNDERSTAND names the deliverable, audience, and target paths. Compress when the request already names targets and type. Expand when claims need verification. A copyedit request starts at STYLE. Answer a single-term question ("is `allows you to` okay?") straight from `assets/google-word-list.tsv` — quote the guidance and stop.
## Rules
- Verify claims in the repository before asserting them. Invented commands, paths, APIs, and env vars are the one unrecoverable failure — omit or mark "Not verified in repository" instead.
- Pick one mode and load its routes before writing.View the complete source on GitHuboctocode-graph-eval
When your agent uses it
Use when you need a measurable keep/discard loop — goal→KPI, baseline vs target, held-out checks, eval suites, or don't-stop-till-done against a runnable sensor. Not for ordinary ship checks where 'tests passed' is enough.

# Octocode Graph Eval
Evaluate outcomes and run improvement loops with evidence, not vibes — for one loop or a graph of loops.
Flow: `ERROR-ANALYZE → FRAME(goal→KPI) → BASELINE → LOOP → JUDGE → CAPTURE → VERIFY → SUITE-EVOLVE`.
Modes: **ErrorAnalyze** · **Define** · **Run** · **Suite** · **Benchmark** · **Audit**.
## Lobby rules
- No goal→KPI link → STOP. No measurable primary → STOP. No runnable sensor → build one before looping.
- Narrative-only accept → REJECT. Editing harness/cases/graders to pass → REJECT.
- ACCEPT only if primary moves on held-out **and** guardrails hold.
- Prefer deterministic graders; binary/LLM next; humans calibrate. Grade outcomes over paths.
- **TDD for agents:** write or select a failing case / KPI check **before** mutating the subject; green only after the change (red → green → keep|discard).
- Public benches orient; private failure suites gate ships. Distrust saturated/contaminated boards.
- Freeze the harness during an experiment; evolve the suite only between experiments.
- **Graph check:** before evaluating a multi-agent workflow, run edge detection — if no two nodes are independent (every step reads the prior step's output), it is a loop, not a graph. Build a loop.
- **Goodhart guard:** every primary KPI must have a counter-metric guardrail the agent cannot tune. Primary improving + guardrail degrading → reframe the goal, not the loop.View the complete source on GitHuboctocode-mannequin
When your agent uses it
Use when posing, animating, or explaining a 3D human skeleton/manikin: anatomical joints, ROM clamps, walk/run/dance/backflip sequences, Three.js viewer, or agent-driven WebMCP figure control (reach/look_at). # Octocode Mannequin
Anatomically-named 22-bone humanoid rig (arms-down neutral, bilaterally mirrored) plus a movement protocol that
clamps every joint to real range of motion, with a root 6-DOF channel (translate/pitch/yaw/roll) for travel,
turns, jumps and backflips — a Node CLI, a self-contained Three.js viewer (grounded, smooth Catmull-Rom
animation), and WebMCP tools an agent drives live. Flow: `SCHEME → COMMAND → CLAMP+FK → RENDER → DRIVE`.
## Hard rules
1. `scripts/skeleton.mjs` is the single source of truth for bones/joints/ROM/movements; references and the
viewer mirror it. The viewer re-implements the clamp/`sideSign`/FK math — any change must be made in BOTH
files and re-verified (they must stay identical).
2. Movement commands use anatomical names valid for that joint, never raw signed degrees and never a movement
outside the joint's allowlist — read `references/movement-protocol.md` before composing one; the CLI and theView the complete source on GitHuboctocode-prompt-optimizer

# Octocode Prompt Optimizer
Optimize instruction behavior, not prose aesthetics.
Flow: `READ → UNDERSTAND → RATE → FIX → VALIDATE → OUTPUT`.
## Lobby rules and gates
- READ: inspect the whole input and its type; UNDERSTAND: map goal, parts, flow, assumptions, and unknowns.
- RATE: record evidenced issues, severity, and baseline; FIX: address Critical/High issues and name deliberate deferrals.
- VALIDATE: prove intent and required behavior remain correct; OUTPUT: provide the requested artifact and truthful delta.
- Use the full path for multi-section, ambiguous, tool-facing, or high-risk work; combine adjacent steps only for short, low-risk text. Never skip VALIDATE.
- Preserve intent, working branches, identifiers, commands, and required metadata; ask before changing them.
- Verify cited commands, flags, paths, tool names, and schemas before rewriting; flag unverified claims.
- Make only critical behavior mandatory; retain preference language for real preferences. Mutate files only with authority.View the complete source on GitHuboctocode-research
When your agent uses it
Use when code must be checked, not assumed: trace connections (callers, imports, cross-repo wiring, what breaks if I change it), locate behavior, map a system, diagnose a failure, RCA. Also for external repositories, npm packages, upstream/prior art, and general research. Plan a coding flow before writing, validate it after. Triggers on 'research this' or 'use octocode'. Gives exact file:line/PR/commit evidence with confidence. Skip trivial edits whose blast radius is already known. Not for authoring or copyediting the docs themselves, or for building skill folders: docs deliverable → octocode-documentation; SKILL.md folders → octocode-skills.

# Octocode Research
Evidence before assertion. Find the anchor, read the exact bytes, prove the claim, then answer or patch.
```text
FRAME → CLASSIFY → MODEL → SEARCH → READ EXACT → PROVE → DECIDE/PATCH → VERIFY
```
That's the full shape, not a checklist to march through. Scale it to the claim: a small lookup gets a cheap read and an honest confidence label; a delete, a merge verdict, or a root cause earns the whole ladder. Skip stages you can already answer — but say which ones you skipped.
## The rules
1. Open with one line: corpus, actual vs desired, task class, mode, surfaces used and skipped.
2. Call it a bug only when evidence shows a supported contract was violated.View the complete source on GitHuboctocode-rfc-generator
When your agent uses it
Use when a consequential change needs a decision before coding: write or improve an RFC, design doc, architecture proposal, migration plan, option comparison, rollout plan, or measurable implementation contract. If the idea is still open-ended, use octocode-brainstorming first.

# Octocode RFC Generator
Produce evidence-backed decisions that an implementer and reviewer can execute.
Flow: `UNDERSTAND → RESEARCH → PREREQUISITES → COMPARE → WRITE → CLOSE QUESTIONS → KPI → VALIDATE → DELIVER`.
For existing RFCs, run `REASSESS` (see `references/workflow.md` § Reassess existing RFCs) instead of WRITE — audit against live code, not prior checkboxes.
## Lobby rules
- Skip RFC mode for trivial edits. Ask one focused question when uncertainty changes shape, owner, scope, or decision criteria.
- Compare at least two alternatives, including do-nothing, unless the user explicitly requests one implementation plan.
- Recommendations require verifiable facts; cite exact anchors and commands/checks that actually ran.
- `RFC.md` owns goals, scope, and decision. Other files link to its anchors rather than restating them.
- Resolve every open question with evidence or an explicit deferral; no recommendation may rest on an uncertain claim.
- Order implementation by dependency, not estimates; bind requirements to acceptance and verification.
- Reviewing, rating, or cleaning up `.octocode/rfc/` (delete/implemented/fixed calls) always requires a dated `## Audit Reasoning` block written into the RFC itself, backed by fresh reads of the live code.View the complete source on GitHuboctocode-roast

# Octocode Roast
Sharp code critique with proof and a repair path.
Flow: `TARGET → INSPECT → INVENTORY → AUTOPSY → CHECKPOINT → REDEEM`.
## Lobby rules
- Target patterns, never people; obey the requested scope and widen only with approval.
- Cite or drop it: every major finding needs an exact anchor, impact, confidence, and repair move.
- Obey explicit user targets first. Only widen to staged/diff/repo scope when no target was given or the user asks for a broader pass.
- Punch the code, not the coder; avoid insults about ability, identity, or experience.
- Never reveal a secret; redact values and use restrained language for security or production-sensitive findings.
- Rank confirmed security, data loss, correctness, and user-impacting performance above style or taste.
- Default to medium tone; use savage/nuclear only when explicitly requested. Do not edit or install before consent.
- Stop when: the target resolves to no files; the checkpoint is reached — important versus redundant findings summarized, nothing edited yet; a repair, a scope widening, or an install needs consent; savage/nuclear tone was not requested; or evidence is pattern-only — report the lead with its confidence instead of asserting exploitability, latency, or outage.View the complete source on GitHuboctocode-scraping

# Octocode Scraping
Flow: `FRAME → POLICY → ROUTE → FETCH → CORPUS → SEARCH → CITE → RECOVER`.
FRAME before the first fetch: fix target URL/domain, goal, depth, and output shape — vague ask → `references/user-inputs.md`.
Defaults: one public URL, `--mode html`, omit `--provider` (keyless `cdp`→`direct`), session `.octocode/tmp/scrape/{sessionId}`, compact stdout. Search corpus before refetch. Live interaction → chrome-devtools on one port, then `har-ingest` + `corpus-run` into the same session. Ask before auth, hosted spend, crawl widen, CAPTCHA/MFA, destructive actions. Cite paths + URL metadata — not raw dumps.
Stop when: two same-class failures (report evidence, route tried, sanitized status, next approval); hosted `403` (wrong key or credits gone — status only, no retry); CAPTCHA/MFA, auth wall, or cookie/profile transfer needed; still blocked after one `cdp` try (ask before `--provider scrapingant`); personal data, form submits, purchases, sends, deletes, or account changes in scope; the saved corpus already proves the claim (cite it, do not refetch); crawl widen before `reports/summary.md` is useful. Recovery table: `references/failure-recovery.md`.

Operate on standalone Agent Skill folders: `SKILL.md` plus optional references, scripts, and assets.
Flow: `UNDERSTAND → DISCOVER → INSPECT → JUDGE → RECOMMEND → USER GATE → ACT → CLEANUP → REVIEW → VERIFY`.
## Lobby rules
- `SKILL.md` owns workflows, hard gates, and routes; each reference owns one concept and never restates the flow.
- The lobby lists every reference and every script with when and how to use it, plus the workflows — no chunk is discoverable only by opening another file.
- MUST read and navigate between routed reference files to understand the complete flow; this skill is intentionally simplified into reference units for efficiency, including reference-to-reference handoffs.
- Inspect the real `SKILL.md` before quoting, judging, or installing; identify candidates by path and gate every write.
- Stop when one fit is clear, two High candidates need a winner, three angles add nothing, or user/auth approval is pending.
- Ship a standalone folder with one owner per concept; prune dead or duplicated material before done. Assume no sibling skill is installed: name a sibling to load, never depend on its files.

Host-agnostic delegation: cloud/host workers **or** local Ollama offload.
Flows: `GATE → DECOMPOSE → ROUTE → PACKET → SPAWN → COORDINATE → SYNTHESIZE → CLEANUP` (tool-using) · `GATE → ROUTE → RUN → VERIFY → REPORT` (Ollama — `references/local-ollama.md`).
## Lobby rules
1. Spawn only when delegation changes speed, expertise, isolation, or context quality; otherwise keep work in the parent. Default is solo; earn spawn cost first.
2. One bounded objective per worker; no nested spawning unless the host explicitly allows it.
3. Workers inherit no parent chat: every packet carries goal, scope, context, authority, constraints, evidence needs, and return shape.
4. Treat worker output as claims; re-check load-bearing anchors (Ollama: always VERIFY).
5. Barrier before synthesize — wait/list every live worker (or stop+remove); merge conflicts first; then answer.
6. Parent owns the user, synthesis, and mutations unless a packet explicitly transfers write ownership.
7. Pick the smallest capable configured model; declare file ownership before parallel writes.
8. Challenge techniques use **fresh context**; agreement is not proof.View the complete source on GitHubSkills included
